What burnout is, and what it is not

Burnout is an occupational phenomenon — a response to chronic workplace stress that has not been successfully managed. The World Health Organization classifies it that way deliberately: it is a description of a person’s relationship with their work, not a medical diagnosis, and it is not something that happens inside somebody independent of their conditions.

That framing matters because of what follows from it. If burnout were a personal deficit, the remedy would be resilience training and better self-care. It is not, and those interventions have a poor record — the research is reasonably consistent that burnout responds to changes in workload, control, reward, community, fairness and values, and that individual coping strategies help at the margins and do not fix an unmanageable job.

The three dimensions, and why they are separated

Most people use the word to mean exhaustion. Exhaustion is only the first of three things the research converges on, and the other two are more informative.

Exhaustion is depletion that rest no longer fixes. Cynicism is distance from the meaning of the work, and it develops because caring has become too expensive — which is why it is the best predictor of who eventually leaves. Reduced efficacy is the loss of belief in your own competence.

Reading them separately matters because they respond differently. Exhaustion with intact meaning is a workload problem. Exhaustion with high cynicism is usually something about the job itself — values, fairness, or a mismatch that no amount of rest addresses.

The efficacy scale is the least accurate one

Worth stating on its own, because people make large decisions on the strength of it.

Exhausted people consistently underrate their own performance. The sense of being ineffective, of accomplishing less, of not being any good at this — that assessment is a symptom, it is not usually supported by evidence, and it tends to recover when the depletion does.

Do not resign, or conclude you are in the wrong career, while your exhaustion scale is high. Ask somebody who works with you what they actually see first. Their answer is frequently startlingly different from your own.

Where this overlaps with depression

The overlap is real and this test cannot resolve it, so here is the question that usually distinguishes them.

Burnout is, classically, specific to a domain: the exhaustion and flatness attach to the work, and the parts of life outside it still function. Depression does not respect that boundary — it follows you into the things you would otherwise enjoy.

If your spill scale is high, and the flatness is present on a Saturday with people you love, that points somewhere different, and it is worth taking to a doctor rather than to a manager. The two frequently coexist, and the treatments are not the same.

About the items

The dimensions follow the constructs the burnout literature converges on. The statements are written for this test rather than reproduced from a copyrighted inventory, so this questionnaire is not equivalent to a validated instrument and should not be reported as one.

The changes that work are structural. Reduced or better-bounded workload, more control over how the work is done, recognition that matches the effort, a functioning team, and a genuine reduction in the mismatch between what the job requires and what you think is right.

Some of that is within your control and some is not, and being honest about which is which is more useful than another attempt at better boundaries. Where the conditions genuinely cannot change, leaving is a legitimate answer rather than a failure — but make that decision after the exhaustion has come down rather than during it, for the reason in the efficacy section above.
